Good BFCM marketing is mostly finished before Black Friday starts. The ecommerce stores that have a calm, profitable weekend spent October collecting emails and phone numbers, then sold to that list first. Everyone else spent the weekend bidding for attention against bigger budgets.
This plan covers the seven weeks from October 12 to Cyber Monday on November 30, 2026. You get a dated timeline, the BFCM campaigns worth running at each stage, and a checklist to work through.
What Is BFCM Marketing?

BFCM marketing (short for Black Friday and Cyber Monday marketing) is everything you do to win sales over the BFCM weekend: the promotion itself, the email campaigns and texts, the ads, and the customer experience in your store. In 2026, Black Friday is November 27 and Cyber Monday is November 30.
Plenty of stores now stretch their BFCM deals across the whole of Cyber Week. Either way, start planning weeks earlier, because that's when shoppers decide who they will buy from.
You must know
The weekend is big, and it keeps growing. And merchants made $14.6 billion in sales over BFCM 2025.
Why Your BFCM Marketing Strategy Should Start With Your List
A lot of Black Friday marketing advice lists twenty marketing strategies and assumes you have an agency, a loyalty program, and enough customer data for deep segmentation. Most Shopify stores have one person and a few evenings. So build your email and SMS lists first, and make the rest of your marketing plan follow.
Think about what happens on Black Friday itself. Every brand your customer has ever bought from emails them, and every ad slot is contested. A shopper who signed up three weeks ago for early access to your sale is already waiting for you. A stranger scrolling past your ad has forty other tabs open.
A list also costs nothing to reach twice. You can email on Monday, text on Thursday, and send a last-call reminder on Cyber Monday night without paying for each view. Email and SMS are the two marketing channels you actually own.
There's a trade-off. List building is slow, and if you start in mid-November it won't do much. That's why the timeline below puts it first. Ads still have a job (retargeting people who visited but didn't sign up is a good one), but for a small store they work better as backup than as the main source of BFCM revenue.
When to Start Planning: Your 2026 BFCM Timeline

Seven weeks, four phases. The dates assume you start on Monday, October 12.

Starting later than October 12? Shrink the build phase and keep the early-access days. They're what makes signing up worth it.

BFCM Campaigns to Run at Each Stage

You don't need thirteen marketing campaigns. You need a handful that connect, so each BFCM campaign feeds the next.
Early-Access Signup Popup (Oct 12 – Nov 1)

Swap your usual welcome popup for one that says something like "Get our Black Friday deals a day early." Ask for an email, then offer a second step for a phone number. It gives away no margin in October, it grows your email and SMS lists, and it tells you exactly who wants your sale.
You can start from one of Optinify's popup templates and change the headline.
Show it to new visitors only, and keep it off the checkout. Popup targeting rules handle both.
If you would rather lead with a discount, a spin-to-win popup can pull in more signups. Be honest with yourself about who it attracts, though. A wheel brings people hunting for a code, and some of them will never pay full price.
Teaser Emails and Texts (Nov 2 – Nov 22)
Your BFCM email marketing in this phase is two or three messages, spread over three weeks. Each BFCM email should tell subscribers what is coming and the day their early access opens. Don't reveal every price. One email with a clear date beats five vague "something big is coming" emails.
Use these weeks to collect phone numbers too. An SMS popup shown to returning visitors works well here, since they already know you. BFCM SMS marketing is best saved for two moments: the hour early access opens, and the last few hours of Cyber Monday.
Subscriber-Only Early Access (Nov 23 – Nov 26)
Open the BFCM sale to your list on Monday, November 23. Email in the morning, then text that evening. This is where the October work pays off. It also spreads your orders across more days, which your packing table will thank you for.
If you only do one bit of segmentation, split past customers from people who have never bought. Past customers can get a shorter message. A new customer needs a reason to trust you, so send them to a product page with reviews on it.
Sale-Weekend Popups (Nov 27 – Nov 30)
On Friday, your store's job changes from collecting signups to closing sales, and conversion rate becomes the number to watch. Replace the signup popup with a sale banner and a countdown timer. Optinify's campaign scheduling lets you set start and end times in advance, so the switch happens while you sleep.
Send the public launch email early on Friday morning, well before that midday peak. Leave people alone on Saturday. Come back on Sunday evening and again on Monday with the last call, and make the final message a text that names the hour the sale ends.
Add one exit-intent popup for people about to leave with something in their cart. Average cart abandonment rate is 70.22%, and the top reason shoppers give, at 40%, is extra costs like shipping. So free shipping is probably a better exit offer than another 5% off. Set it above a spend threshold and it can nudge average order value up too.
The Post-Purchase Thank-You Email (December)
Shopify's BFCM checklist suggests sending a thank-you email five to seven days after the sale, and warns against over-communicating while order updates are still landing. Good advice. First-time BFCM buyers bought a deal. The post-purchase email is your first chance to make them like the brand.
BFCM Checklist: 14 Things to Finish Before November 27
- Pick one offer and confirm you still make money on it after shipping.
- Create a discount code for each offer in Shopify and test it at checkout.
- Build one landing page for your BFCM promotions, and point every email, text, and ad at it.
- Launch the early-access signup popup by October 12.
- Connect your popup tool to your email platform and confirm new signups arrive.
- Tag early-access signups so you can email them separately.
- Write the teaser emails, the early-access email, the launch email, and the last-call email.
- Write the matching texts, shorter than you think they need to be.
- Build the sale banner, countdown, and exit-intent popup, then schedule them.
- Place a test order on your phone, start to finish.
- Check stock on your five best sellers.
- Put shipping cutoffs and your returns policy where shoppers can see them.
- Tell whoever handles customer support the sale dates and terms, even if that's you.
- Draft the thank-you email now, while you have the time.
BFCM Marketing Mistakes That Cost Small Stores
Stacking popups: A signup popup, a wheel, a banner, and an exit offer on the same visit will annoy people into leaving. One per visit is plenty.
Discounting deeper than you planned: A quiet Saturday afternoon makes a bigger discount look tempting. Hold the offer you already checked the margin on.
Sending everyone the same email: Someone who bought during early access doesn't need the launch email. Exclude them.
Going quiet post-BFCM: The people who joined your list in October and didn't buy are still there. So are your new customers, and there are weeks of gift shopping left.
Start Your List This Week
Every week you wait is a week of visitors leaving your store with no way for you to reach them on November 27. If you run an ecommerce store on Shopify, the first step is small: put an early-access popup on your store.
